Não inicie um planejamento estratégico caso não tenha tempo para dedicar algumas horas com exclusividade ao projeto 

Esta é a premissa básica para iniciar um projeto de planejamento estratégico. 
 
O executivo principal da empresa que deve liderar o processo, bem como os componentes da equipe de planejamento, precisam reservar em suas agendas as horas necessárias ao projeto.
 
Dependendo do tamanho da empresa, são necessárias, em média, cerca de 30 a 35 horas para o desenvolvimento do projeto.
 
 O comprometimento da equipe, determinação e conhecimento da operação da empresa e do seu mercado de atuação, são fatores essenciais para o sucesso do projeto. 

Convide as Pessoas Certas

 Em função do nível de confidencialidade das informações que são compartilhadas em sessões de planejamento estratégico, há uma tendência natural dos empresários em manter um círculo restrito de participantes. 
 
O risco é deixar de fora os colaboradores que estão mais próximos dos clientes e que têm mais informações sobre seus problemas e possíveis soluções.
 
 O desafio para os empresários é identificar quem pode fornecer feedback valioso e contribuir com o desenvolvimento do planejamento estratégico.
 
Com sua equipe de planejamento, identifique indivíduos e departamentos que possam fornecer informações ou comentários valiosos sobre a organização e sua cultura. Em caso de dúvidas, adicione-os à lista.

Talvez uma das etapas que mais irá exigir da equipe de planejamento estratégico é a busca por informações da empresa, tanto externa como interna. 
 
Ter acesso a informações referentes ao mercado de atuação, concorrência, tendências, novas tecnologias, produtos, oportunidades e ameaças, etc é uma grande barreira para a maioria das pequenas empresas.
 
 No entanto, há uma riqueza de informações gratuitas disponíveis em fontes como: Banco Central do Brasil, Sebrae, sites dos governos, redes sociais, associações etc. que auxiliam nesta empreitada. Integrantes da área comercial podem e devem contribuir, também, na busca por estas informações. 
 
Quanto a captura e análise de informações internas da empresa é um outro grande desafio. Envolve a avaliação do desempenho financeiro, limitações operacionais, performance dos processos, pontos fortes e fracos, etc.
 
 A realização de uma pesquisa junto aos colaboradores é uma excelente alternativa para complementar todo o levantamento de informações.
 
 Ao elaborar a pesquisa, inclua perguntas abertas. Este tipo de pergunta deixa espaço para os funcionários fornecerem uma resposta mais franca e real.
 
 Uma boa dica é perguntar aos funcionários quais são os pontos fortes, fracos, oportunidades e ameaças da organização. Garanto que haverá surpresas com as respostas  e que devem contribuir muito com o desenvolvimento do planejamento estratégico.
 
 Lembre-se: As estratégias não devem ser formuladas com base em declarações genéricas, opiniões ou intuições. Devem ser formuladas baseadas em informações suportadas por números.
 
 Na elaboração de um bom planejamento estratégico não há espaço para achismos! 

Foco no Mercado Alvo e Valor entregue ao Cliente

Muitas vezes, as empresas se envolvem no planejamento operacional e o chamam de planejamento estratégico. Continuar fazendo o que você sempre fez não é estratégia.

Concentre-se em como você poderá expandir os negócios e, em particular, quais inovações em produtos e serviços melhorarão a experiência do cliente.

A equipe de planejamento deve determinar se a empresa vai atuar em um mercado novo ou em um mercado em que já atua, e se fará isso com produtos ou serviços novos ou com os produtos atuais, o que leva a avaliar quatro estratégias de mercado:

Penetração de mercado: Produtos existentes em mercados existentes

Desenvolvimento de produtos: Produtos novos em mercados existentes

Desenvolvimento de mercado: Produtos existentes em novos mercados

Diversificação: Produtos novos em mercados novos

Após a definição do mercado-alvo deve-se avaliar e definir como será o posicionamento da empresa neste mercado e a proposta de valor a ser entregue aos clientes.

Deve-se avaliar como os pontos fortes e oportunidades identificadas anteriormente podem ajudar nesta entrega de valor. 

Uma revisão e aprimoramento dos processos pertencentes a cadeia de valor do cliente devem também ser implementadas.

Ter Poucos Objetivos Estratégicos e um Plano de Ação Executável

Outro grande desafio para equipe de planejamento é a definição e seleção de poucos objetivos estratégicos mas que possam trazer os maiores resultados para a companhia.

Para ajudar a equipe tomar a melhor decisão na escolha dos objetivos, sugerimos algumas perguntas a serem feitas para cada objetivo proposto:

Qual é a vantagem competitiva que o objetivo trará?

São viáveis e compatíveis com os recursos atuais e potenciais da empresa?

Aproveita as oportunidades e minimiza as ameaças?

Potencializa as forças e neutraliza as fraquezas?

Respeita e reforça os valores da empresa?

É coerente com os demais objetivos já estabelecidos?

Lembrem-se da seguinte frase no momento das discussões para escolha dos objetivos:” A simplicidade é a essência da sofisticação”. Sejam simples e objetivos.

Planos complexos e de difícil entendimento tendem a ser engavetados, gerando grandes frustrações a toda equipe participante e grandes prejuízos tangíveis e intangíveis a empresa.

Converta seu Planejamento Estratégico em seu DNA Corporativo

Tenha a clara intenção de converter seu plano estratégico em seu DNA corporativo, fazendo algumas das seguintes ações:

Compartilhar o mapa de visão com os objetivos estratégicos a maior parte da organização.

Implementar planos de incentivo ligados ao cumprimento dos planos de ações.

Comemorar as vitórias e envolver seus funcionários no processo.

Portanto, dar importância e prioridade ao planejamento é uma mudança cultural dentro da empresa.

Para isto acontecer, o processo de planejamento estratégico precisa ser capitaneado do início ao fim pelo líder maior da organização, ser compartilhada e apoiada pelos demais gestores, de forma franca e sincera e que precisam estar cientes da responsabilidade que terão pela frente.

Sem este comprometimento o processo não terá sucesso!

Execute Incansavelmente

Avalie mensalmente com toda sua equipe o plano estratégico e a evolução do plano de ações.

Não permita que problemas fiquem sem solução e que possam vir a comprometer o alcance dos objetivos estratégicos.

Reforce seu plano todos os dias, até que todos os funcionários o entendam e compre sua visão.
